Top 5 supplier risks and how to manage them

Your supplier has been delivering on time for years and the relationship is running smoothly. Until a factory shuts down, a sanction is imposed, the supplier’s financial position deteriorates, or a cyber incident disrupts their services.

This is precisely where the challenge of supplier risk lies: problems are not always immediately visible, while their impact on your own organisation can be significant. Effective supplier risk management is therefore not just about screening suppliers during onboarding, but about continuously monitoring risks throughout the entire relationship.

Which supplier risks can have the greatest impact, and which signals should you monitor? Here are five risks every organisation should keep a close eye on.

suppliers

1. Financial problems at suppliers

A supplier may appear reliable while its financial situation is already deteriorating behind the scenes. Declining liquidity, structural losses, payment problems or a drop in credit worthiness can be early signs that business continuity is coming under pressure.

A one-time financial check during onboarding is therefore not enough. By continuously monitoring the financial health of suppliers, you can identify changes earlier and determine in time whether additional monitoring, adjusted payment terms or an alternative supplier is needed.

2. Operational disruptions often develop gradually

Operational supplier risks often first become visible in day-to-day collaboration. Lead times increase, SLAs are missed more frequently, quality issues become more common or a supplier can no longer deliver the agreed volumes.

A single deviation does not necessarily indicate a problem, but recurring signals can point to a structural disruption. By actively monitoring supplier performance, you can intervene earlier with measures such as an improvement plan, additional stock or a second supplier.

3. Compliance and integrity risks can change quickly

A supplier that passes screening without any issues during onboarding may not have the same risk profile later on. A change in ownership, a sanctions hit, negative media coverage or an incident involving fraud or corruption can quickly change that profile.

Insight into ownership structures, Ultimate Beneficial Owners and compliance risks helps identify such changes in time. Depending on the severity, a risk signal may call for additional due diligence, the involvement of Compliance or Legal, or a reassessment of the supplier relationship.

4. Geopolitical risks increase with dependency

Wars, trade restrictions, natural disasters and political instability can quickly disrupt supply chains. The risk becomes particularly significant when you depend on a single supplier, region or production site.

It is therefore important to map not only where suppliers are located, but also where production takes place, which logistics routes are critical and what alternatives are available. Dual sourcing, alternative suppliers and adjusted inventory strategies can help reduce this dependency.

5. Cyber risks do not stop at your own organisation

Cyber risks do not stop at your own organisation. Suppliers and external service providers increasingly have access to systems, applications and business data, making them part of your cyber resilience.

A cyber incident or data breach at a third party can have a direct impact on your own operations. Especially when working with critical IT and outsourcing partners, it is important to have insight into security measures, certifications, system access and incident history.

With regulations such as NIS2 , attention to cyber risks across the supply chain is becoming increasingly important.

Not every supplier requires the same approach

Not every supplier requires the same level of monitoring. A supplier that can easily be replaced requires a different approach from a strategic partner that supports critical business processes.

By segmenting suppliers based on criticality, you can better align supplier risk management with the actual level of risk. Critical suppliers may, for example, require more frequent or event-based monitoring, while periodic checks are often sufficient for less critical suppliers.

From risk signal to action

More supplier data does not automatically mean greater control over supplier risks. The value lies in translating signals into concrete action.

Three questions are particularly important:
  • How critical is this supplier to your organisation?
  • What risk signal are you seeing, and how significant could the potential impact be?
  • What action is required, and who is responsible?

The goal of supplier risk management is not to collect as many alerts as possible. It is about knowing earlier when to monitor, intervene, prepare an alternative or reconsider a supplier relationship.

How well do you understand your supplier risks?

It is impossible to prevent supplier risks entirely. With up-to-date business data and continuous monitoring, however, you can identify changes earlier and make better-informed decisions.
